ABOUT MYSELF

My name is Anton Pelcher, I am an engineer and I specialise in RAS fish farms. I have been building fish farms on «turnkey» basis for the last 12 years and have managed to:

    Implement / build more than 40 projects as a contractor - from small 30 square metre mini RAS farms to automated farms the size of a football stadium for all major species of hydrobionts grown in Russia and CIS.

    With my team, I have designed and built farms for sturgeon (including caviar), trout, koumchu, whitefish, African catfish, carp, crayfish, shrimp and other species.

    During this time I have been through "fire and water" - made a huge number of mistakes at every stage, gone through successes and failures, hit a million bumps and gained simply colossal practical experience, which allows to look at the fish farming business unvarnished.

Since recently I have become an independent consultant and I help to honestly assess the planned business / future performance without rose-coloured glasses, and when implementing the project - to guide the entrepreneur around all major pitfalls without making costly mistakes, to supervise all project participants and avoid problems during the start-up and operation of the farm. TOP 9 PROBLEMS THAT ENTREPRENEURS ENCOUNTER WHEN BUILDING A FISH FARM

    The entrepreneur planned one thing, but everything turned out to be entirely different

    The entrepreneur planned economic indicators, made calculations and went into the project. In fact, it turns out to be 2 times more investment, 3 times longer in terms of start-up time and 1,5 times worse in terms of economics. In the end, the entrepreneur looks at the real indicators and realizes that he would have never gone into this project, but there is no way back.

    The business plan is made on the knee, the economics are not properly calculated, marketing is worked out superficially - as a result, the profit is zero or negative. The farm is at a loss, the business turns out to be an expensive hobby.

    According to statistics, 90% of entrepreneurs underestimate the time of construction and start-up of the farm, in fact 3 months turn into 1,5 years, you lose time, nerves and profits.

    Technology malfunction, errors in design

    Incorrectly organized farm layout, errors in calculation of water exchange and pipelines, miscalculations and ignorance when selecting equipment very often lead to the fact that the farm does not work at all or works at 30% of the designed and declared capacity. As a result, the whole planned economy and profit are crossed out and it is impossible to bring the farm to the designed capacity.

    Low-quality equipment resulting in overpaying

    On the market there is a huge amount of equipment of completely different quality. The entrepreneur’s desire to save money very often leads to poor and low-quality equipment purchase, the principle “buy nice or buy twice", and reinsurance with the approach "more expensive means better" without knowledge of the market leads to significant overpayments (also accompanied by unknown quality). In both cases, you lose millions, if not tens of millions.

    Problems with the site and utility lines

    Poor water quality, lack or scarcity of groundwater, lack of power or power outages, heating problems, wrong land purpose and category, inability to discharge wastewater - these are just some of the problems in connection with site selection errors that lead to problems or inability to operate the farm.

    Absence of documents and permits resulting in fines and problems

    Ignorance of business documentation causes difficulties in business legalization (project expertise, designation of site and buildings, obtaining a veterinary certificate, declaration of conformity for processed products) - as a result, the business is forced to use quasi-legal schemes, and legalization is very expensive and difficult or impossible in principle.

    Problems with the team

    The owner's lack of understanding of team formation and building - who to hire, when to hire, how to hire and how to organize/control the work of employees leads either to a bloated staff that hangs around doing nothing and just consumes money, or to the situation "no employees, I work for everyone myself".

    Absence of sales

    80% of owners initially deliberately turn a blind eye to sales with the wording "somehow we will deal with it later”, now the main thing is to grow and to develop, and the sales issues will be solved later. Sales estimations and calculations made “on the knee”, the cost of fish sales is overestimated, there is no clear sales strategy, and the entrepreneur’s looking at the situation through rose-coloured glasses. This is a huge mistake that a large number of entrepreneurs have fallen for. As a result, sales are very difficult, the actual figures do not match the planned and expected ones, and the business is in loss for a long time.
